Time required
90 minutes with three people. Filled in alone, the readiness level comes out too goodInside the workbook
- 4Why internal effort appears in no proposal
- 5–7The readiness check, four dimensions, three levels
- 8–10The effort calculation: fields, oversight, formula
- 11–12Data separation: what really has to come across, in four categories
- 13–14The silently-assumed processes, and what breaks at go-live
- 15–16Repair or rebuild, and the checklist
Page 10 · The formula
Four blocks, your own values, one figure. It sits beside the proposal, it does not get folded into it.
- Data work
- = A4
- Process clarification
- = (B1 × B3 × B4 × B2) ÷ 2
- Oversight
- = (C1 × C2 × C3) ÷ 8
- Transition
- = (D1 × D2) ÷ 8
This is for you
- a proposal for a CRM rollout is on the table
- you want to know what your project costs internally, not what it costs in general
- you are deciding between repairing an existing system and rebuilding
Not the right fit if
- you want an explainer on why CRM projects fail. This is a tool, not a guide, and it does not read without a pen
- you want a benchmark. There is no figure here of the form “a CRM rollout costs X internal days”, because an averaged number would be wrong in both directions

Frequently asked questions
What happens to my email address?
You get one email with the download. No newsletter, no call, no sequence. If you want to hear from us later, that is your decision.
Is there a benchmark for what this normally costs?
Deliberately not. Such figures depend on data quality, team size and system landscape, and an averaged number would be wrong in both directions. You fill the calculation with your own values.
Can I fill this in on my own?
You can, but the readiness level then comes out too good. The four dimensions touch different areas, and everyone overrates their own. Three people is the minimum.
Is this HubSpot only?
No. The readiness check and the effort calculation apply to any CRM rollout. Where HubSpot appears, it is an example rather than a prerequisite.
